Making Sales Coaching results and ROI visible

When you invest in sales coaching, you need to know what actually changes, what can be measured and what the results mean.

International Coaching distinguishes between observable behaviour, application, commercial indicators and broader results without claiming that every KPI change was caused by coaching.

Explore how we assess results

Four types of information about results

Not every development is immediately visible in revenue or conversion. The evaluation distinguishes between behaviour, application, commercial signals and results. A change in one category does not automatically mean a change in another.

1. Observable behaviour

What does the sales professional, manager or team visibly do differently in conversations, reviews or collaboration? For example, asking follow-up questions about the customer’s problem during discovery. This makes the change in behaviour concrete.

2. Application

Is the chosen behaviour actually used in subsequent calls, routines, agreements and day-to-day execution?

3. Commercial indicators

Which quality, process or commercial signals change during the same period, such as conversion between sales stages? Discuss the context relevant to that change.

4. Broader result

What change is visible in team quality, customer progress, pipeline or other relevant outcomes?

Sales Performance System

The Sales Performance System helps SDRs, BDRs, sales professionals, managers and teams gain insight into behaviour, application, commercial indicators and development priorities.

Use the findings as a starting point to discuss available information and observations and explore provisional development priorities. This does not establish a cause; the findings are not a diagnosis.

Explore which development areas may need attention and test the chosen priority through observations and application in practice.

What ROI does and does not mean

A measured change does not prove that coaching caused it. Financial ROI requires information about costs, financial returns and a substantiated attribution of those returns. Observations and commercial indicators alone are not an ROI calculation.

Yes: demonstrable application

Behaviour, routines and agreements can be observed directly and compared across several moments.

Yes: relevant commercial context

Indicators such as conversion, pipeline quality or deal progress can provide additional context.

No: automatic causality

An increase or decrease in a KPI does not automatically prove that coaching caused it.

No: one number for every programme

The meaning of results differs by role, development objective and commercial situation.

Which circumstances need to be considered?

Commercial outcomes are always influenced by more than coaching alone.

Market and target audience

Market demand, segment, lead quality and competition influence commercial results.

Proposition and pricing

Value proposition, product fit and pricing can strongly affect the outcome.

Processes and systems

CRM, tools, handovers and internal processes can support or restrict application.

Leadership and organisation

Priorities, manager support, capacity and team context help determine what is feasible.

From results to a useful conclusion

A sound evaluation states only which conclusions the available information and observations support.

What changed visibly?

Describe specifically which behaviour, routine or collaboration is visibly different from the starting point.

What was actually applied?

Check whether the development appears in real commercial situations.

Which indicators provide context?

Use only measures that logically connect to the development objective.

Which conclusion is justified?

Describe what was observed, which explanations are possible and what cannot be established from the available information.
